Personally, the idea of a hydro "classic" NF is appealing. But the swap of a hydro axle to a gear drive frame entails adding the hydro controls as well, not a trivial conversion.

I think I'd go the other way. I'd find a 123 or 105/125 and removing the fenders, changing the seat mount, etc.

So, the idea is do it by cosmetic changes rather than structural changes.

FYI, the hydrostat drive on these tractors is a combined pump/motor assembly, so you can't split the pump and put that on the motor easily. Also the speed/direction controls for the hydro are in the pump portion of the hydrostat. Other tractors (some Case?) are built with separate pumps/motors I've recently come to understand, though I have no experience with them.

interesting idea. are the frames the same dimensions between a 123 and a 100? will the old seat fit a 123? btw I do have a welder and structural fab experience if needed to make a seat mount or whatever.

A 123 and a 72.

You might have to fab a frame filler over the rear end when you remove the fender pan, but seems pretty easy to do. Then mount the spring and seat. Looks like a straightforward conversion to me.
